CEO SPACE: The Triad of Change in Business



How do you see it? How do you really see it?

Your business, that is.

How you see, or perceive, your business may determine whether it will die or thrive.

A true leader does not see things worse than they are, nor does he or she see things better than they are. A true leader sees things as they are. For it is only from this true perspective can appropriate change, transformation, and improvement and be initiated.

In this article we will discuss the Triad of Change©, which was developed by Dr. Donald Epstein, through a model of healthcare (under the umbrella of Reorganizational Healing [1]), and is 100% applicable when applied to the health of a business.

In the conventional healthcare model is not unusual for a patient to come to a doctor’s office and ask the doctor to get them back to where they were before the “it.” The accident, the disease, the trauma. All they want to do is get back to where they were before. This is a classical model of restorative healing – get me back to where I was. How boring. Would any of us really want to go back to where we were? Wouldn’t you rather have the desire for constant, never-ending improvement? This moves you beyond the drama, into a more compelling future.

It is not unusual, when business takes a downturn, for leadership to look at what has to be done to get back to where it used to be. This is akin to taking an aspirin to lower your temperature, rather than seeking the cause of the problem.

Dr. Epstein’s model of Reorganizational Healing is an emerging model of consciousness, wherein one begins, or continues, the journey of taking personal responsibility. The same applies for business. It is never appropriate for anyone to “blame” outside sources for their situation. How many blame the economy for their circumstances? They see the current economic “crisis” as the cause of their personal chaos. And yet, how many perceive the downturn as a remarkable opportunity to create massive wealth? The solution is always internal. It is your perception which creates your personal reality.

I used to have a sign in my office: “The Universe will conveniently rearrange itself to fit your perspective of reality.”

What is necessary to advance to the next level, is to have a clear perception of what the challenges are, and know what behaviors and structures have to change. When one understands these components, you have Reorganizational Healing of the business, rather than restorative. You can reorganize the business to take it to the next level.

A major component of this reorganization is the Triad of Change, where you deal specifically with perception, structure, and behavior.

For a basis in understanding, structure is the organization – the form of the business, the framework; behavior is the action taken is towards a specific outcome. Behavior is what we do.

Perception is a style, or manner of focus. What do you see. A basic tenet of the 12-step program is to accept where you are. Be totally aware of your circumstance; only then can you make change. You must have a clear perception of where you are in business and what is the story you have about it.

As previously stated, you have to accept where you are now. Your perception sets the groundwork for what is to follow.

Picture perception, behavior, and structure, as a triangle; there must be balance. Changing change one aspect, or leg, naturally alters the other two.

How does this work in business?

If you alter your perception about what is real, and what must happen, both behavior and structure must change to fit that perception. In the same manner, change behavior or structure, and the other two must similarly change to keep in balance. If any of the three is far from equilibrium, that is, too far out of balance, the efficiency of the entire mechanism is diminished.

In the antiquated model (of health, as well as business) the focus is usually on the “deficient” leg; what isn’t working. And herein lies the challenge. This requires so much more energy to bring it into balance. How much simpler is it to change the other components of the Triad, to bring it all into balance. More akin to an Akido model of transformation – use the force to your advantage, as distinct from pushing against it. Aikido is performed by blending with the motion of the attacker and redirecting the force of the attack rather than opposing it head-on.

How does this affect management?

An example of changing structure, for example, may be a corporation selling off a division, as when Time Warner split off its cable services division.

Behavior may involve the way business is done; the restructuring of the hours, or perhaps, of the workforce itself.

As in life, as in business, no matter which you change, you must be aware of the balance between all aspects of the Triad to enhance your desired outcome – a better quality of life for you and for your business.
